Dismantling clocks

Hi, when i purchased my golf it had a broken mfa display, easy one i thought but i need some advice.
I purchased a donor clock unit and dismantled it by doing the following;

remove rear cover
remove outer screws to release the board/clocks from the front cover
levered the rev dial off with two spoons
undid the rev face screws and dropped the lcd out at this point the lcd had black around the edges, i imagine from pressure on the face - but at this point its busted right?
Anyhow i did the reverse on my original clocks refiiting the unit and it still didnt work

Any advice as i now have a second unit on the way
