is it possible to just put a 16v head on an 8v or is there a lot more to it? obv ecu etc

Possible? Yes.
Silly? Totally...so many parts differ it's just not worth the time and effort.

what like? My 8v is on 35,000 and been serviced 9 times.

could you just swap the block/bottom end?
